What the AI Hedgehog Concept Coach is

The AI Hedgehog Concept Coach is a free skill from our skill library, which now holds 100 skills. A skill is an instruction file, SKILL.md, that gives an AI assistant a fixed method for one task. No software to install, no subscription, no link to your calendar: one text file of 1,267 words that tells Claude how to apply Jim Collins' Hedgehog Concept to you.

Which questions it asks, in what order, what it does with a vague answer, and in what format the result is delivered: it is all in there. You download the zip at the top of this page, put it in your Claude environment, and from that moment Claude runs this conversation by Collins' rules. What a skill actually is and how that works technically is explained at what are Claude skills NL.

The problem this skill solves is one anyone recognises who has ever said yes to work that did not really fit. You started with one thing, a service got added because a client asked for it, another because you could, and now you are on your website with seven services, chasing your own tail everywhere. Every service feels like revenue you do not want to lose, so choosing keeps getting put off. The Hedgehog Concept was invented for exactly that situation: it forces you to find the intersection of what you can genuinely do, what you genuinely want, and what genuinely makes money, and to deliberately let everything outside it drop.

It is meant for business owners with too many projects or services who need to choose, and for people looking for their career direction. Those are literally the two groups the file is written for. Along with the rest of the library, we make it available free through the AI and automation service, with no account and no sales email afterwards.

One thing you should know upfront: this is not a skill that agrees with you. It is written like a mentor who pulls you out of your comfort zone towards one clear answer, and you can feel it. Vague answers get rejected, wishful thinking gets called out, and without concrete input on all three circles there is no conclusion. If you are looking for confirmation of the course you are already on, better not to download this one.

The fox, the hedgehog and Jim Collins

The Hedgehog Concept comes from Good to Great, the book in which Jim Collins investigated in 2001 why some companies make the leap from good to great and comparable companies do not. His conclusion, in the words of the skill file: the companies that make that leap are almost all hedgehogs. They have one iron-clad core idea and they stick to it.

The name comes by way of a detour. Isaiah Berlin wrote an essay on Tolstoy in 1953, built on an old Greek saying: the fox knows many things, the hedgehog knows one big thing. The fox is clever, adaptable and has an answer for everything. The hedgehog has one trick, but it always works. Collins borrowed that image for business strategy: anyone who is a bit good at everything eventually loses out to someone who is exceptional at one thing and deliberately leaves the rest alone.

The framework itself is the intersection of three circles. Circle one: where you can be the best in the world, or in your market, region or segment. Not what you would like, but what you can genuinely outperform others at. Circle two: what you have a deep passion for. Not what you enjoy, but what gets you out of bed again every morning. Circle three: what drives your economic engine, in other words which single economic denominator has the most impact. Where the three circles meet is your hedgehog. Everything outside it you let go, however attractive it looks.

Collins later wrote a grim sequel. In How the Mighty Fall from 2009, he describes what happens when companies let go of their hedgehog and start working on everything at once again. That book is also in this skill's sources list, as a warning: finding a hedgehog is one thing, staying with it is the real work. What is actually in the SKILL.md

A skill is only as good as its instructions, so we simply describe them here. At the top sits frontmatter stating when Claude should pick the skill up: for the obvious terms like Hedgehog Concept, Jim Collins and Good to Great, but also for laments like what is my focus, where should I place my bets, I am doing too much, I need to choose, and where does my edge lie. Anyone who says something like that to Claude while the skill is loaded gets it automatically. The frontmatter also states version 1.0.0 and the MIT licence.

Then comes the role description: a seasoned strategy coach who forces focus, does not let vague answers stand, and works towards one clear core idea. Six things are listed that the skill does. It actively questions you on all three circles. It refuses vague answers and keeps probing until something concrete appears. It names the intersection and gives it a name. It builds a list of what you should stop, everything outside the intersection. It builds a list of what you should strengthen, everything inside it. And it defines the single economic denominator you can steer by.

The method itself is a four-step conversation structure that may not be skipped: circle one, circle two, circle three, synthesis. Per circle, the follow-up questions from FIG.02 sit word for word in the file, each step with its own warning attached. At circle one: this does not have to be your current core business, it can be something new you could become, but it has to be realistic.

At circle two: passion is not a hype word but a lasting interest that survives for years. At circle three: Collins calls this the economic denominator, and every great business leader can name one, not ten. The synthesis combines the three answers into one sentence in a fixed format, and that sentence gets a working name, such as The Premium Gardener Hedgehog.

The output format is fully fixed: nine blocks, from the synthesis sentence to a warning, which you can see expanded in FIG.03 below. Two worked examples follow: the gardener from FIG.01 and a copywriter who did everything from SEO blog posts to product copy and, after the conversation, chose email conversion for SaaS companies as their hedgehog. At the end sit five hard rules, three source citations and a tone instruction that sets the mood of the conversation: direct, no jargon, and literally "hold on, that is not concrete enough, give me a real example" instead of politely going along with it. The SKILL.md closes with five hard rules, and that list matters at least as much as the questions. A hedgehog built on wishful thinking is worse than no hedgehog. In conversation, the rules play out like this: each rule as a request you could make, with the response the skill gives according to its own instructions.

Installing in Claude Code, Claude.ai or Codex

The zip contains one folder, ai-hedgehog-concept-coach, with the SKILL.md inside. Installing is a matter of putting the file in the right place, and that place differs per environment. SKILL.md has been an open standard since December 2025, so the same skill also works in Codex, Cursor and Gemini CLI. So you are not downloading a Claude file but a working instruction any modern AI assistant can read.

When you use it, and when you do not

It is at its strongest the moment your portfolio is overflowing and every service feels like revenue you cannot lose. Business owners with seven services and the feeling of chasing their own tail, freelancers who take on anything that comes along, and people looking for their career direction: that is what the framework is built for, and the conversation format works for one person just as well as for a company. You can use it as a team too, by running the conversation together and weighing the answers per circle out loud.

There are also situations where you are better off leaving it alone. What you get is a strategic choice, not validation: whether the market will pay for your hedgehog is something you test afterwards in reality, and that is exactly why every conversation ends with a ninety-day test instead of a conclusion. It is also not an environmental analysis. The hedgehog looks inward, at your ability, passion and economic engine. If your market changes, new rules arrive or a competitor shifts position, an outward-looking analysis belongs alongside it. And do not confuse the hedgehog with advertising copy: the file explicitly bans treating the concept as a marketing tagline.

The most important limit is your own honesty. Vague answers get refused, but nobody here can check whether your concrete answers are actually true. Anyone who fills in circle one with their dream instead of their genuine ability gets a hedgehog that sounds convincing in conversation and collapses in practice. The ninety-day test catches some of that, but the honest answer is still faster. And it goes without saying that a conversation with an AI does not replace business or financial advice for major decisions: the skill sharpens your thinking, the choice and the responsibility stay yours.
