The AI Case Study Generator skill for Claude

You paste the raw information from a finished project into Claude and you get back a case study in which the client plays the lead role and the reader recognises themselves in the first paragraph. Built on a structure that leans on Barbara Minto's SCQA, figures that only enter the text with a measurement period and a source, an SEO layer with title, meta and a question block, and two derivatives for LinkedIn and your sales deck. What you do not supply, the skill does not invent: that becomes an open field on the list of gaps. That list is not a weakness, it is your work backlog.

Project info in, case study out

reg. C.001

This is the example that sits in the SKILL.md itself, shown here in shortened form: a packaging materials wholesaler where quotes took an average of 9 working days. The input is a couple of lines of raw notes, and that is enough. Watch what happens to the figures: every number carries its measurement period and its source, and whatever is missing goes on the list of gaps.

project-info.txtraw input, taken literally from the example Client is a packaging materials wholesaler, 35 employees, name may be used. Problem: quotes took an average of 9 working days, clients were walking away. Approach: mapped the process, put requests into one queue, standard prices into a configurator, trained the sales team. Result: turnaround time down to 1.5 working days measured over four months in the CRM, conversion from 22 to 31 per cent. Testimonial quote from the commercial director available. Project 10 weeks. What the AI Case Study Generator is

The AI Case Study Generator is a free skill from our own library. A skill is an instruction file, SKILL.md, that gives an AI assistant a fixed way of working for one task. No software to install, no subscription, no link to your website: a single 2,668-word text file that tells Claude how a case study should be put together, which information needs checking first, in what order the twelve blocks get built up, and what may never be invented under any circumstances. You download the zip at the top of this page, drop it into your Claude environment, and from that moment Claude writes cases according to this logic.

The problem the skill solves sits in its own frontmatter, in the words of the people who have it: we do good work but nobody knows it. Our cases read like an invoice. Prospects always ask for examples. Our portfolio is a list of logos with no story. The pattern is always the same: the work was good, the story about it is a list of delivered activities in which the client is at best an extra. A piece like that convinces nobody and gets found by nobody.

This skill turns that around. It writes no project report and no task list, but a story in which the client plays the lead role and the reader recognises themselves in the starting point. Around that it builds the commercial layer that actually makes a case pay for itself: a title and meta for the search results, a heading structure, internal links, a question block, and the short versions for LinkedIn and the sales deck. It is part of the skill library we make available for free from the AI and automation service, with no account and no sales email afterwards.

One thing you should know beforehand: the skill turns a good project into a good story, but it does not turn a project with no result into a case. The first thing it does is check whether there is a measurable result, and if that is missing, it says outright that what you have is a project description, not a case study. That is not a lack of helpfulness, that is the reason the output stays believable.

$ cat 02-why-cases-fail-to-convince.md
DOC.02

Why most case studies fail to convince

There is a separate assessment mode built in for existing work, and its six checks read like a list of what usually goes wrong in practice. Anyone who lays their own cases alongside it usually recognises at least three.

The agency plays the lead role. The first check is the lead-role check: count how often the agency is the subject of the sentence and how often the client is. In cases that do not work, the agency wins by a mile. We analysed, we implemented, we delivered. Every sentence that allows that gets turned around: not we delivered the reports, but the client's team could run its own reports from week six. Same fact, different lead character, different effect.

The result arrives too late. The second check looks at whether the result sits in the first hundred words. A reader who has to wade through three paragraphs of approach before knowing whether it paid off is already gone. That is why every case from this skill opens with a four to six line summary block with the key figure in it, aimed at readers who do not read on and at AI systems summarising the page.

The figures float free. A rise of thirty per cent says nothing without the questions behind it: measured over what, measured with what, compared to what. The figure check flags every number without a measurement period or source, and every relative rise without an absolute base. In the generated text no figure appears without that context, because a figure without a source is not evidence, it is a claim.

There is no friction in it. The file is explicit about that: also name what disappointed or went differently, because a case with no friction at all reads like an advert. That is why every case has a mandatory block on what we would do differently. In the example: the configurator was built before the price list had been cleaned up, so work had to be redone in week eight. Two lines of honesty that make the rest of the story believable. Someone who never admits anything is never believed either.

In diff form, with lines from the skill's own example: what goes out and what comes back in its place.

Twelve blocks, fixed order

reg. C.002

Every case study the skill produces has the same twelve blocks, in the same order. The first two are for the scanner and the search engine, the middle section is the story, and the last three make the case reusable and honest. The mono lines underneath explain why each block sits there.

What is really in the SKILL.md

A skill is only as good as its instructions, so we simply describe them here. The file opens with a frontmatter that states when Claude should pick up the skill: on the obvious questions like write a case study, client case and success story, but also on complaints like our cases read like an invoice and we get no search traffic on our cases. The reverse is also covered: review my case study and is this case convincing switch on the assessment mode. And it states explicitly what the skill is not for: academic case research, product descriptions with no client, and press releases. The licence is MIT and the version is 1.0.0.

Then comes the core: seven fixed steps. First it checks whether there is a measurable result, rewrites the starting point into the client's own language, splits the approach into three to five named phases each with a decision and the reason behind it, carries figures over literally with measurement period and measurement tool, supplies the SEO layer, makes the two derivatives for LinkedIn and the sales deck, and closes with the list of open gaps. Before anything is written, it runs through a mandatory nine-point checklist, from the client's industry and size to the search term and the place of publication, and it only asks about what is missing.

A striking number of rules are about language. It writes in the second person, uses no dashes in running text, always writes AI in capitals and bans itself a whole list of words: seamless, effortless, unlock, take to the next level, in a nutshell. Hollow superlatives such as groundbreaking and incredible are also on the blacklist, as are lists that suspiciously often turn out to contain exactly three things. Concrete over abstract, figure over adjective, short sentences alternated with long ones. And the most important language rule is not a style rule but a structure rule: the client is the subject of most sentences, not the agency.

There are also variants built in for different channels: Before After Bridge for social posts and adverts, PAR for a sales deck or one pager, the narrative variant in which the client's own quotes form the thread, the anonymised variant for clients who do not want to be named, and the multi-part story in which one worked-out main case is backed up by two shorter side cases. Each variant states when you choose it.

It closes with the seven things the skill never does, more on that below, and a source list of five titles: Cialdini, Minto, the Heath brothers, Yin, and the note that the STAR framework comes from behavioural interview technique and cannot be traced to one single publication. That theory is the reason the structure is the way it is.

SCQA tells the story, STAR checks it

reg. C.003

Two frameworks carry every case the skill writes. Barbara Minto's SCQA sets the storyline: from a recognisable situation through disruption to question and answer. STAR from interview technique is the completeness check: does each phase name what had to happen, what was actually done and what it delivered.

FIG.03: The storyline and the check[###--] sheet 3/5
S Situation The stable starting situation the reader recognises. In the example: requests come in through three channels that nobody looks at together. lands in block 03, the problem
C Complication The disruption that forced action. Clients call after a week to ask whether their request has arrived, and walk away. makes the situation unsustainable
Q Question The question that follows from that, and that the reader would ask too. Here: why can nobody see where a request currently sits. the question the client asked themselves
A Answer The answer, which in a case study is the approach and the result: the phases, the choices behind them and the figures with a source. lands in blocks 05 and 06
the structure comes from Barbara Minto · originally from the 1970s, widely spread through the 1987 edition
S · SITUATIONWhere the client stood at the start of this phase.
T · TASKWhat had to happen in this phase.
A · ACTIONWhat was actually done, and which choice sat behind it.
R · RESULTWhat it delivered, with a figure, period and source.
# the STAR check runs per phase · without the R a case stays a description of the work, so the file states
$ cat 04-sources-and-theory.md # Cialdini, Minto, Heath, Yin
DOC.04

The theory the skill rests on

Why does a case study actually work? That question gets answered before a single writing rule follows, and the sources are named. That is deliberate: it means you can read them yourself and decide whether you agree.

The social proof comes from Cialdini. Robert Cialdini described in Influence from 1984 why people look at comparable others to decide what is sensible. According to the file, a case study is the most concrete form of that: the reader sees not only that someone chose, but also why. That is why that other person also has to be genuinely comparable, and that is why the skill rewrites the starting point into the client's own language.

The storyline comes from Minto. Barbara Minto's SCQA framework, known from her work on the pyramid structure, orders the story from situation through complication to question and answer. You saw it above in FIG.03. Anyone who wants to use that way of thinking more broadly than cases can turn to the StoryBrand Writer skill, which applies the same principle, the client as the hero of the story, to your whole message.

The completeness check comes from interview technique. STAR, Situation, Task, Action, Result, forces every phase to name what had to happen, what was done and what it delivered. The file is blunt about it: without the R a case stays a description of the work. Anyone who wants to learn to use the framework itself, for cases or for job interviews, finds it worked out in the STAR Method Coach skill NL.

The concreteness comes from the Heath brothers. Made to Stick from 2007 underpins two rules that come back everywhere in the skill: concrete beats abstract, and an unexpected detail makes a story more believable than a string of adjectives. Hence the mandatory block on what went differently, and hence the rule that a figure always outranks an adjective.

And Yin guards the boundary. Robert Yin's Case Study Research from 1984 sits in the source list to mark the difference between academic case research and a commercial case study. This file does the second and does not pretend to do the first: it draws no conclusions the data cannot carry, and if a result could also have other explanations, it names them.

Even without installing the skill you can improve your own case with these principles: put the result in the first hundred words, make the client the subject of your sentences, and give every figure its measurement period and source.

What the skill refuses

reg. C.004

The SKILL.md contains a list of seven things the skill never does, and in a case study that list is not a detail: every rule is about the difference between evidence and advertising. Every line is a request you might make, with the reply the skill gives according to its own instructions.

Installing in Claude Code, Claude.ai or Codex

The zip contains the folder with the SKILL.md inside. Installing is a matter of putting the file in the right place, and that place differs per environment. SKILL.md has been an open standard since December 2025, so the same skill also works in Codex, Cursor and Gemini CLI. So you are not downloading a Claude file but a working instruction that any modern AI assistant can read.

CLAUDE CODE
  1. Unzip it into ~/.claude/skills/ (or .claude/skills/ in your project).
  2. Claude then recognises the skill by itself as soon as you start talking about a case study or client story.
  3. Calling it directly works too, with /ai-case-study-generator.
CLAUDE.AI
  1. Go to Customize and then Skills.
  2. Upload the zip there as a skill.
  3. Or paste the contents of SKILL.md into the project instructions of a Project.
CODEX
  1. Open AGENTS.md in your repo.
  2. Paste the contents of SKILL.md into it, or put SKILL.md next to it as a separate file and point to it from AGENTS.md.
  3. Codex reads that along at every session.

After that, using it is simple: paste your project information and ask for a case study. It runs through its checklist and only asks about what is missing. New to skills, then read what Claude skills actually are NL first and the step by step installation guide NL. Want to write a skill for your own way of working afterwards, then the structure of that kind of file is explained in writing a SKILL.md NL.

$ cat 06-when-to-use-it-and-when-not.md
DOC.06

When you use it, and when you do not

The full twelve-block structure is built for the case on your own website, where search traffic and persuasion both count. For other channels the skill switches to a matching variant: Before After Bridge for a social post or advert where you only have a few lines, PAR for a sales deck or proposal where the reader is already in conversation and only wants confirmation, the narrative variant if you have a good interview with quotes, and the multi-part story if you have three or four comparable projects that together prove a pattern. If the client's name cannot be used, the case stays usable through the anonymised variant.

There are also situations where you are better off leaving it be, and the file names them itself. Academic case research is one: that is a methodology with its own requirements, and the reference to Yin sits there precisely to guard that difference. Product descriptions with no client are a second: without a client there is no story, only a specification. And press releases a third, because those have a different purpose and a different form. The main boundary, though, is the result: if nothing was measured, there is no case, at most a plan to start measuring after all.

One more honest boundary: the skill makes the story better, not the work. An average project does not become strong evidence through a good structure, and the skill helps you see that rather than dress it up. What it is good at: finally making the strong project that now reads like an invoice sound the way it actually was. Further down the sales chain the case then takes its place: as checkable evidence in the Why us block of your quote, for which the AI Quote Writer skill has set aside a dedicated spot, or as ammunition in the SPIN sales conversation NL that comes before that quote.

What a page like that looks like in real life you can see for yourself with us: on our own cases page we apply the same principles, including naming what has not been measured.

# THE HONEST PROOF · NOT A DEMO

We have been running on this system ourselves for months. Every agent session, every task and every decision gets logged in it and can be read back. Frequently asked questions

What does the AI Case Study Generator skill cost?

Nothing. The skill is free, falls under the MIT licence and you do not have to create an account or leave an email address. You download a 6.3 KB zip containing one folder and a single file, SKILL.md, and that is the complete skill. There is no paid version and no sales email follows.

Does this skill work in Codex, Cursor or Gemini CLI?

Yes. SKILL.md has been an open standard since December 2025, so the same file works in Codex, Cursor, Gemini CLI and other tools that follow the standard. In Codex you unzip it into .agents/skills/ in your project, or into ~/.agents/skills/ for all your projects; Codex has supported SKILL.md directly since the open standard of December 2025. Pasting the contents of SKILL.md into your AGENTS.md still works too. The instructions themselves are readable text, so any AI assistant that accepts instruction files can handle it.

What if my project has no measurable result?

Then the skill does not write a case study, and it says so outright. The first thing it checks is whether there is a result with a figure, a measurement period and a source. If that is missing, the honest answer is that you have a project description, not a case study. You can still use the list of open gaps to work out which measurement you need to chase down after all.

Does the skill invent figures or quotes if they are missing?

Never. Figures, client names and results you did not supply become an open field, not an assumption. A quote the client did not give, the skill does not write, not even as an example in the final text. And it never states a relative rise without the measurement period attached. Everything missing comes back on the list of open gaps, with who to chase it with.

Can the skill also assess an existing case study?

Yes. You then get six checks back: the lead-role check that counts how often the agency is the subject of the sentence against the client, the result check on the first hundred words, the figure check on measurement period and source, the recognition check on the first paragraph, the SEO check on title, meta, headings, internal links and question block, and finally a rewritten version following the standard structure.

Can it be done without naming the client?

Yes, there is a separate variant for that. The client's name is replaced with a description specific enough to work, for example a packaging materials wholesaler with 35 employees, and the figures stay in if that is allowed. The skill never uses a client name anyway unless it has been established that permission exists.

What information do I need to supply?

The file contains a nine-point checklist: the client with industry and size, the problem in the client's own words, what went wrong and had already been tried, the approach with the choices behind it, the result with figures and measurement source, a quote or the note that there is none, the turnaround time and team size, the search term the case should be found on, and where it will be published. The skill only asks about what is missing and then stops asking.

A case that also gets read

A strong case study is the best sales material you have, because it tells what happened at a real client instead of what you promise. It only earns its place if someone actually lands on that page. If your site gets little search traffic, the work sits before the case, not after it. The free SEO scan shows in a few seconds where your site stands, and if that turns up more than you want to take on yourself, that is the improving SEO service.
